The FDA Food Code 2022 requires most cold foods to be held at 41°F or below, so the load was dead before it reached the receiver's dock. What actually failed was the structure around the equipment.
When people talk about the 'logistics structure cold chain,' they usually mean freezers, reefers, and cold packaging. The structure I care about is less exciting: doors, airflow, dock schedules, a cold chain timer, and the portable equipment people bring in when that structure has a gap.

I am not a refrigeration engineer. But after six years of reading service reports, I can spot one pattern: almost every compressor failure invoice has a note in small print about a dirty evaporator coil. The compressor is the expensive symptom. The dirty coil is the cheap disease.
People think dirty evaporator coils mean warmer temperatures. What I mean is, they do make the system warmer—but only after they first restrict airflow. A dirty coil changes airflow before the room air temperature changes in a noticeable way. The room still feels cold, so nobody notices the unit is running longer. Moisture and dust build on the coil. In severe cases, air cannot move through enough of the coil, frost appears, the defrost timer engages more often, and the equipment works harder while transferring less heat.
One of the most common questions from warehouse teams is how to clean evaporator coil. The short answer: shut down the unit, protect the floor, use the coil cleaner recommended by the manufacturer, let it sit for the specified time, rinse it off, and keep the condensate drain clear. That process matters, but the bigger question is why the coil needs cleaning so often. If the answer is a dusty yard or a missing filter, the cleaning schedule should match that condition, not a calendar written for a vendor's profit.

A cold chain timer isn't always a physical stopwatch. Some facilities use real-time temperature monitoring that works like one. The idea is simple: define how many minutes a product can spend outside the controlled temperature before it becomes a rejected load. That number might be 10 minutes at the dock in summer and 40 minutes in winter. It should come from temperature-mapping data, not a guess. Once you have a cold chain timer, every makeshift solution becomes a cost question.
During Q2 2024, one of our bays used a Lasko heater to keep workers comfortable while they staged pallets near an open dock door. A Lasko heater is fine in an office. It is not fine at a loading dock. It creates a moving wall of warm air aimed directly at product waiting to be loaded. The load logged a temperature excursion, the receiver rejected it, and we wrote off $23,000 in dairy. The heater cost maybe $80. The choice to use it cost more than a full quarter's maintenance budget.
We also found a Ryobi fan attached to a pallet rack near a walk-in cooler. The warehouse lead said it was there to help air move. But it was pulling warm warehouse air into a 38°F room every time the door opened. The fan was a workaround for an airflow problem caused by a dirty evaporator coil. We cleaned the coil, fixed the door gasket, and returned the fan to the tool bench. That is where a Ryobi fan belongs.
I have mixed feelings about portable fans and heaters in cold chain facilities. On one hand, they appear to work and they are cheap. On the other, they create small, invisible climate disasters that show up later on someone else's temperature chart. At least, that has been my experience.
The Real Cost: Symptoms vs Root Causes
I built a cost calculator after getting burned on hidden fees twice. Since then, every repair request gets sorted by root cause. After tracking 1,400 work orders over four years, I found that about 34% of refrigeration-related service calls traced back to airflow: dirty coils, blocked returns, damaged door seals, or product stacked too close to an evaporator. Only 11% involved a failed compressor.
The invoiced cost of airflow issues is low. A coil cleaning visit is maybe $300 to $800, depending on unit size. But the real cost is invisible: longer runtimes, higher energy use, product rejection, temp log audits, and overtime from the QC team. If I remember correctly, the service contract originally listed coil cleaning only as an optional add-on. That might be standard practice, but it is a red flag when someone calls it a preventive maintenance program.
I need to be honest here: I assumed we could use one maintenance schedule for every site. Didn't verify. Turned out the site closest to an unpaved truck yard needed coil cleaning every six weeks, not every six months. Even a good schedule wastes money if it does not match real conditions.
What We Changed
So what did we change? We set a cold chain timer limit for dock doors and pallet staging, based on temperature mapping from summer and winter operations. We changed evaporator coil cleaning from twice a year to quarterly, with tighter checks at the dusty site. We banned consumer heaters and fans from active cold chain zones unless they were part of a documented airflow plan. None of that was expensive. The expensive part was admitting where the gap lived in our logistics structure.
Choose a Specialist Who Knows Their Limits
You can buy a $50 Lasko heater at any big-box store. What I mean is: you can also buy a $50 problem when it sits in a dock where the cold chain timer is already running. The same goes for choosing vendors. A vendor who says, 'That is not our specialty, but here is someone who does it better' earned my trust for everything else. I would rather work with specialists who know their limits than a generalist who promises total cold chain management and overlooks dirty coils.
Bottom line: In a cold chain, failure usually happens during the minutes you are not tracking and in the places you are not looking. The compressor is often innocent. The dirty evaporator coil, the cold chain timer nobody set, and the $140 fan or heater that seemed helpful are the real suspects. Clean the coil. Fix the airflow. Set the timer. And hire people who tell you what they do not do. That is the cold chain solution that survives an audit.
